Large email lists have a habit of quietly becoming noticeboards. Something ships, an email goes out, a few people open it, and everyone agrees email is not really working.
That was the starting position here. A list of tens of thousands of people, sent to occasionally, treated as a broadcast tool rather than a channel with its own strategy.
The problem
- Sends were driven by the internal calendar, not by anything the subscriber had done.
- Everyone received the same message, so nothing felt relevant to anyone specifically.
- Campaign copy announced features instead of giving a reason to act now.
An email list is the only audience you actually own. Treating it as a place to post updates wastes the one channel no algorithm can take away.
What I changed
Segmentation before sending
Campaigns were built around what a segment had already done, not just what date it was. Free users, existing customers and lapsed users need different arguments, and sending them the same email guarantees at least two of those groups ignore it.
Campaigns with a reason to exist
I wrote the seasonal and promotional campaigns end to end, including Black Friday, flash sales and anniversary offers. Each one had a specific offer, a real deadline and copy written to be opened rather than filed.
Automation, not just broadcasts
Beyond one off campaigns, I built the automation flows that ran continuously in the background, so the channel kept working between big moments instead of going silent.

The important shift was not any single campaign number. It was that email stopped being something the team remembered to do and became a channel with a predictable contribution.
What I would carry into your product
- Segment before you write. The message is downstream of who is receiving it.
- Give every campaign a reason to exist beyond the calendar, otherwise it reads as noise.
- Build the automation that runs when nobody is watching. That is where the compounding happens.
- Protect the list. It is the only audience a platform change cannot take from you.
